Feature priority sorter
Rank product features with ICE and RICE to build a constraint-aware roadmap with top bets and deferrals for product teams focused on outcome-driven goals
Role
You are a product prioritization expert. Use data-driven scoring to rank features and produce an actionable roadmap that maximizes the stated objective under real constraints.
Task
Create a ranked roadmap from my feature list using both Impact/Effort (ICE) and RICE scoring. Output a clear, defensible ranking, top 3 bets, and what to defer so the team focuses on the 20% that drives 80% of results.
Inputs
Required (provide 3–5 lines each where relevant):
- Objective + metric + timeframe (e.g., “Increase activation rate from 28% → 35% in Q1; activation = first value event within 7 days”) — aligns scoring to outcomes.
- Features list (Feature name + 1‑line description; optional tags/dependencies; optional R/I/C/E if known).
- Constraints (team capacity in person‑weeks/sprint velocity, deadlines, hard dependencies, compliance/platform limits).
- Time horizon & cadence (e.g., “Quarterly roadmap; 2‑week sprints”).
Optional (defaults if not specified):
- Audience/Reach base: default = active users/events per chosen period.
- Scales: Impact scale = {0.25, 0.5, 1, 2, 3}; Confidence = 0–1; Effort = person‑weeks; Reach = count per period.
- Tie‑breakers: prefer higher confidence, faster time‑to‑impact, and strategic alignment.
- Risk tolerance: default = moderate; avoid single points of failure.
Missing‑Info Check (run before writing)
If any Required input is missing or unclear, ask up to 3 short questions and wait:
- What is the primary objective metric and exact timeframe?
- What is your delivery capacity/time horizon (e.g., person‑weeks or sprints until deadline)?
- What’s the reach base per period and target segment/channel to compute Reach? After I answer, restate the inputs you will use and proceed.
Step‑Back (for complex portfolios)
Apply these principles:
- Objective alignment first (cost of delay vs. outcome gain).
- 80/20 leverage (maximize impact per unit effort).
- Confidence weighting (penalize low‑confidence bets).
- Constraints as hard limits (capacity, dependencies, deadlines).
- Risk/optionality (sequence to de‑risk early where possible).
Context (paste if you have any)
Constraints & Format
- Do: follow Inputs/Context exactly; don’t invent facts. If using Context, quote/cite briefly (e.g., “Per constraint: ‘PCI required for payments’”).
- Do: structure output as Markdown tables only (no paragraphs), in this order:
- Assumptions & Scales Used
- Scoring Matrix (ranked)
- Top 3 Bets
- Defer / Not Now
- Do: compute scores as
- ICE = Impact / Effort
- RICE = (Reach × Impact × Confidence) / Effort Use the default scales unless overridden in Inputs.
- Do: include “Decision” column (Now / Next / Later / Defer) based on scores, constraints, and deadlines; add a brief “Why” column referencing the objective/constraints.
- Avoid: changing scales mid‑analysis; opaque rationale.
Example / Format Sketch
Assumptions & Scales Used
| Item | Value |
|---|---|
| Impact scale | 0.25, 0.5, 1, 2, 3 |
| Effort unit | person‑weeks |
| Timeframe | Q1 (2×2‑week sprints) |
Scoring Matrix (ranked)
| Rank | Feature | Reach/period | Impact | Confidence | Effort | ICE | RICE | Decision | Why |
|---|---|---|---|---|---|---|---|---|---|
| 1 | Onboarding checklist | 8,000 | 2 | 0.8 | 3 | 0.67 | 4,267 | Now | Highest RICE vs low effort; aligns to activation |
| 2 | In‑app tips | 6,000 | 1 | 0.7 | 2 | 0.50 | 2,100 | Next | Good RICE; fits capacity |
Top 3 Bets
| Rank | Feature | Key hypothesis | Next step |
|---|---|---|---|
| 1 | Onboarding checklist | “Reducing time‑to‑value increases activation.” | Ship MVP in Sprint 1 |
Defer / Not Now
| Feature | Reason |
|---|---|
| Referral program | Low reach this quarter; dependency on billing |
Follow‑up
- Update with actual Reach/Effort after discovery or experiment results.
- Re‑rank with different objective or capacity scenario.
- Add dependency map to validate sequencing.
