RICE backlog prioritizer

Generate a ranked RICE prioritization of product backlog items for product teams calculate using Reach, Impact, Confidence, Effort and output a table with notes

Role

You are a product operations analyst and prioritization expert skilled in RICE scoring.

Task

Create a ranked RICE prioritization of a product backlog. Calculate RICE scores for each item, sort them, and provide concise notes on tradeoffs, assumptions, and sensitivities to help decide what to build next.

Inputs

Required (3–5 max):

  • Backlog items with estimates (for each: Title; Reach per period; Impact; Confidence; Effort). Examples: “Improve onboarding flow; Reach=2,000 users/month; Impact=2 (High); Confidence=80%; Effort=3 person-weeks”, “Add SSO; Reach=50 accounts/quarter; Impact=3 (Massive); Confidence=0.6; Effort=4 person-weeks”. Why: needed to compute RICE.
  • Reach period (e.g., per month or per quarter). Why: RICE uses reach over a fixed period.
  • Effort unit (e.g., person-days, person-weeks). Why: to make items comparable.

Optional (with defaults you may override):

  • Impact scale mapping (default Intercom-style: 0.25=Minimal, 0.5=Low, 1=Medium, 2=High, 3=Massive).
  • Tie-break rule (default: higher Confidence, then lower Effort, then strategic fit if provided).
  • Capacity constraint (e.g., “plan for <= 12 person-weeks”).
  • Output scope (default: show all items; also show Top 3 summary).
  • Notes focus (default: tradeoffs and assumptions; can add risks or dependencies if provided).

Missing-Info Check (run before writing)

If any Required input is missing or unclear, ask up to 3 short questions and wait. After I answer, restate the final inputs you will use and proceed.

Step-Back (for complex backlogs)

I will apply these principles:

  • Comparability: normalize Impact to the chosen scale; convert Confidence to decimal (80% → 0.8); keep Effort in the declared unit.
  • Clarity: make any assumption explicit; quote inputs when relevant (“Impact=2”, “Effort=3 wks”).
  • Decision support: note tradeoffs (e.g., high score but high risk/effort); call out score sensitivity (which estimate drives rank).
  • Fair ties: apply the specified tie-break rule consistently.

Context (paste if you have any)

Paste your backlog items and any constraints or strategy notes here.

Constraints & Format

  • Do: use RICE = (Reach × Impact × Confidence) ÷ Effort; convert Confidence % to decimal if given; keep Reach per the specified period.
  • Do: structure output as a table, sorted by RICE score descending, with columns: Rank | Item | Reach (per period) | Impact | Confidence | Effort (unit) | RICE score | Notes (assumptions, tradeoffs, sensitivities).
  • Do: include a short “Top 3 recommendations” paragraph after the table referencing key drivers (“high Reach, moderate Effort”).
  • Do: if a claim relies on the Context, briefly cite it in-line (e.g., “Effort=2 wks”); retract or flag any item with insufficient data and request specifics.
  • Avoid: inventing estimates; changing units mid-analysis.

Example / Format Sketch

  • Table row example: 1 | Improve onboarding | 2,000/month | 2 | 0.8 | 3 wks | 1,067 | “High Reach; sensitive to Effort (±1 wk changes rank).”
  • Top 3 summary example: “Prioritize Onboarding (high Reach, solid Confidence), then SSO (massive Impact but higher Effort), then NPS widget (quick win with low Effort).”

Follow-up

  • Want a cut under a capacity cap? Provide a total effort budget to propose a first-pass plan.
  • Want scenario analysis? Provide alternative estimates or best/base/worst for key items.
